Strategic Warehouse Expansion Project — Sweden CDC
INITIAL STATE:
•Capacity constraint at the Central Distribution Center (CDC) in Sweden.
•Lease expiration approaching, urgent need for a strategic decision.
•Project personally led from analysis to Board approval.

ACTION:
•Conducted full market review (vacancy, greenfield sites, rental trends).
•Developed and compared 3 scenarios:
•Extend CDC, CDC + external storage, New greenfield warehouse.
•Evaluated Total Cost of Ownership (TCO): labor, transport, IT, investment.
•Launched RFQ, negotiated best pricing and terms.
•Built detailed NPV models for long-term impact assessment.

RESULT:
•Presented findings to Board of Management (BoM).
•Extension of current CDC approved as most cost-effective option.
•Construction project launched, go-live December 2024.
3PL Warehouse Provider Re-Negotiation — Denmark 2023
INITIAL STATE:
•3PL contract expiring, 60,710 TSEK value, ~496,878 m³/year.
•Strong service, but high-cost growth, low liability protection, poor flexibility.

•Market screening and RFQ with updated terms.
•Negotiated:
•CPI-capped indexation

•Stronger liability terms

•Same 3PL reselected — no transition costs (€0).
